Make smarter decisions on the identity security market

Hackers don't break in anymore, they log in. Most attacks now start with a stolen password or an account nobody closed. And AI agents are adding a whole new crowd of identities that need access too. This report gives you a clear, current view of the whole identity security market.

Market Definition

Where does this market start and stop?

Identity security gets mixed up with ID checks for new customers and with general IT tools, so we start by saying exactly what we count.

A tool that decides which employees can reach the payroll system is in. So is one that guards admin passwords, or tracks the keys and tokens that software and AI agents use. A selfie check when someone opens a bank account is out, and so is a security tool with no link to identity or access.

This way, each number and company in the report covers the same market.

Market Opportunity

Why is everyone looking at this market now?

Identity security is hot right now, and the biggest security and IT platforms want to own it.

We've found a lot of interesting signals. For example, ServiceNow agreed in December 2025 to buy Veza, whose software maps what every person, machine and AI agent can access inside a company. And in January 2026, CrowdStrike agreed to buy SGNL for $740M, to grant or remove access in real time based on risk. The big platforms are buying identity tools because AI agents are becoming a new kind of user to control.

In this section, we look at why identity has become the main way in for attackers, how AI agents change the problem, and what this wave of deals means for independent startups.

Market Size

How big could this market get?

Identity security market sizes don't match. Some count every login product, others only governance, and many leave out machine identities entirely.

We use a first-principles approach: our own estimate, built from the ground up, then compared with other sources. Every assumption is written down, so you can judge the number for yourself.

We also show where the market could land in a cautious and an ambitious scenario.

Pain Points

What are the pain points, and for whom?

Every employee, contractor, app, server and AI agent needs access to something, and most companies have lost track of who can reach what.

We compare six types of identity security companies, from governance and privileged access to login and passwordless tools, identity threat detection and machine identity. Their buyers range from mid-size firms to banks, hospitals and governments. For each, we rank the biggest pains, like accounts nobody removed, admin rights handed out too widely, slow access reviews and secrets left in code.

This shows which identity problems a company will pay to fix first, and which ones it keeps putting off.

Tech & Infra

What is the latest tech and infrastructure?

A password plus a text message used to count as secure. Today, identity tools have to check every request, from people and from software, as it happens.

We map the stack layer by layer, from directories and login to governance, privileged access, secrets and threat detection. We also show where things get stuck, like old systems that can't use modern login, service accounts nobody owns, keys that never expire and AI agents that borrow a person's access.

You'll see which identities are well protected today, and which ones attackers still find easy to use.

Value Creation

How is value created and monetized exactly?

Per-user subscriptions, pricing per machine identity or per secret, platform bundles, paid services for long rollouts and sales through resellers: identity security companies charge in many ways.

We look at who pays and where the costs sit. Per-user pricing is familiar, but machines and AI agents now outnumber people, and buyers push back when every new identity adds to the bill. Governance projects can take months and need consultants, which slows revenue. And bundles from the big platforms make it harder for a specialist to charge for one piece.

You'll see which models keep growing as machine identities multiply, and which ones get squeezed when the big platforms fold identity into larger deals.

Market Challenges

What could slow this market down?

Some brakes are easy to see: long rollouts, old systems that are hard to connect, and big platforms that add identity features to contracts customers already have.

Others are easier to miss. Each acquisition leaves fewer independent vendors to partner with. Users push back on every extra login step. Security and IT argue over who owns machine identities. And attackers keep finding ways around multi-factor checks.

We go through these risks, rate how likely each one is, and show who would be hurt most.

Growth Drivers

What are the growth drivers in this market?

Identity security keeps growing for reasons that go beyond more logins. Here, we look at each of them.

Some drivers are plain to see: attacks that start with stolen credentials, more apps and cloud accounts, and rules that require stronger access controls. Others build on each other. Every AI agent a company deploys adds identities to manage. A breach at one company pushes its peers to review their own access. And once a team sees all its identities in one place, it tends to clean up more.

Before building or investing, you should know what convinces a company to take identity seriously before a breach, and what keeps it paying after the first cleanup.

Investor Bets

What are investors chasing right now?

Identity used to be a quiet corner of security. Now it draws some of the largest rounds and deals in the field.

We compare recent rounds across governance platforms, privileged access, threat detection and tools for machine and AI agent identities. We also look at which startups investors see as future acquisition targets and which ones they back to stay independent. And we flag newer bets, like tools that give each AI agent its own identity and limits.

You'll see which identity startups investors are backing today, after deals like CrowdStrike's purchase of SGNL, and what a younger company needs to show before it raises.

Top Players

Who are the top startups and companies?

Okta and SailPoint are the names most buyers know in identity, but the market reaches far beyond logins and access reviews.

Plenty of interesting players work out of sight. Some only hunt for API keys and tokens left in code. Others watch Active Directory for signs of an attacker, manage access to factory and hospital systems, or give AI agents short-lived permissions that expire after each task.

They're hard to compare because identity tools overlap. A login product can add governance, a governance tool can add privileged access, and both now claim to cover AI agents. Many startups also sell through resellers or system integrators, so buyers meet them inside a larger project.

Below, you'll find the market grids and ecosystem maps we've built to show which identities each company protects, and where new players are breaking in.

Startup Killers

What could kill a startup in this market?

In identity, one forgotten account can undo everything. Buyers know it, so they move slowly and test hard.

So we studied why identity security startups fail or stall. Some solve a narrow problem that a big platform soon adds for free. Others get stuck in rollouts that take a year and need too many consultants. And some cover only people, while most new identities are machines and AI agents.

If you're building, you'll see why fast rollouts, coverage of machine identities and an edge over the platform bundles matter more than winning one more pilot. If you're investing, you'll know what to check about deployment time, bundling risk and how many identities the product really covers.

Startup Strategies

How do you win in this market?

Saviynt, Silverfort, Astrix Security… a few identity companies have won large customers on problems the older leaders handled poorly.

Saviynt sells one platform for governance and privileged access, and raised $700M in December 2025 to grow it. Silverfort adds strong login checks to old systems that can't support them on their own. Astrix Security, younger, focuses on machine and AI agent identities. Each found a gap the incumbents left open, though none has shown yet that it can beat the big platforms everywhere.

We'll look at how these teams picked a gap the big vendors ignored, proved it with a few demanding customers, and widened their product from there.
